I run a 1994 25 Mariner, SN OD 241527 that now will not shift.

I have a low hours 1999 25 Merc ELH with fried pistons. SN OG766300.

Will the lower unit from the Merc fit the Mariner?

I believe the 99 uses a little different shift rod it has a bend at the top. Usually those lower units are robust very seldom do the just stop shifting. Might be an easy fix

Won't shift at the motor or won't shift thru a remote control ?? Actually can be many reasons, why not diagnose the problem first ?

Have you checked the linkage behind the carb? Just a plastic clip holds that together. Has the waterpump been changed and the rod pulled out?

Ok, try shifting while turning the prop by hand...DO disconnect the spark plugs wires before doing so!!!

Linkage looks good. Haven't touched the water pump, which works well. I am reviewing gear repair videos. Might be a winter job.

Tried that. Then actually started it and survived it running wide open in reverse. (I have an excellent Guardian Angel!) Rebuilt the carb and the boat seems much faster. Would that upset the gears?

Unless something was stuck or jammed in the lower unit, the carb would not affect the shifting. You might try draining the lower unit again just in case there was something in there jamming things up !!

Good call flyingscott!! That motor has a lock that prevents tilting up in reverse, right? I bet if that locking mechanism is messed up, it's hindering shifting.

Actually no. The shifter has a washer on the shift rod that pulls the fork up in forward only. If the cam pulled out of the lower the motor will be unlocked on reverse and neutral.

The linkage moves through reverse, neutral and forward but prop stays locked in reverse. The motor is locked.

Removed the lower unit. Shifter is freed up but clutch surface is broken. I changed props from 99 Merc to 94 Mariner. The prop must have hit the anode and somehow that might have chipped the clutch. So, I hope the clutch from the 99 will work on the 94.

Clutch face towards prop is jagged and chipped.
