Rebuilding for outboard

I have a 20 foot stingray with a 120 omc( 3.0 ) and outdrive, the little 4 cyl is currently locked so I was thinking about converting this to my perfect center console. My floors are good. I would want to rebuild the transom for a self bailing well instead of using an outboard bracket. Has anyone done this before ?

Shop that I worked at many years ago did one as a " something to do " project over the winter.----Shop rates today make work like that very expensive.----Doing this work yourself is a good way to build what you want.

How many HP do you plan to hang on the transom? 115-150HP would be usual. Are you replacing the whole transom or patching the cut-out? If patching the cut-out, you might consider an aluminum transom plate to spread the stress of the OB motor.

If replacing the transom, make sure the transom is at least 1.5" of plywood plus 3/16 - 1/4" of glass on the outside. You want nearly as much glass on the inside of the new transom. Make sure the top corners of the transom and well connected to the top cap and gunwales. That is where the most stress will be. Watch for cracks there when you get her done.

the fact that there is a 120hp OMC makes this boat over 36 years old as the last 2.5 liter to roll off of GM's assembly line was 1990

I doubt the structure under the floor is good.

Stringers and other structure supports under the floor are going to be rotted out unless recently replaced. Boats rot from the bottom up. Far less costly to replace the boat with the one you want. If you choose to continue with this total rebuild, keep in mind, no one will want it after so it will end up non sellable to anyone else so your money ends up thrown away. Next time consider an aluminum boat, far better resale and much easier to rebuild.
