Glastron hp154 transom

I have a 1977 glastron hp 154 the transom is so rotted the motor is about to fall off how do I replace this I really don't want to pull the whole cap off if I lift the door to the bilge area I can see some of the rotted wood and some fiberglass does the wood go between that fiberglass and the fiberglass of the outer hull do I need to cut the outside fiberglass on the outside underneath the motor mount off and replace the wood this way then re epoxy and seal it back up

Sounds like you need to do a full rehab of your 40 year old boat (stringers, transom and floor) Cap will have to come off to do transom, you can slide it forward to do the transom then put cap back on to help hold the hull shape then do stringers and floor. Its more work this way but if you don't have anywhere to set the cap its doable. Everything you need to know is in the Forums, start searching and reading and asking questions, I just finished my first boat rebuild and I know it sounds worse than it is and if you do it you will have a boat better than new if done right. Or you could buy a newer boat only 20 years old and have to fix that instead, if you like what you have then go for it.

I mainly just want to use this boat until I get a pontoon is it possible to just fix the transom the stringers seem solid I just want to make it last until I find a pontoon boat I like them and have rebuilt them before and that's what I really want I mainly bought this boat for the motor and just want to use the boat for a little while

It's all about how much you care for the safety of yourslf and others. So my answer is Nope. But dats me you see. Like you said... the transom is so rotted the motor is about to fall off

I see your point maybe best to just fix it then I shouldn't have any trouble selling it once I get another boat

What all epoxy will I need after the cap is off and what steps do I take to get it off just remove screws on the deck and remove the outside bumper trim then cut where the cap joins the hull

Do a search for your boat model, others have rebuilt the same boat as yours and could not get the cap loose around the live wells. If I understand what they did correctly, they cut the cap at the rear somewhere to replace the transom. Reading others project posts will give you an idea what has to be done, I'm not familiar with fishing boat repairs at all, built in live wells and stuff like that create different challenges but are doable. Looking forward to pics.

I didn't want to remove my cap so I cut what I needed removed. Remind you 2nd year using power tools lol.I didn't want to do that but laying on my side trying to chisel out wood with a hammer will not cut it. I thought I could hack it but I could not. My transom job has turned into stringers and deck. Glad that I decided to do stringers and deck because I do not see how I could tie my transom into my stringers good without tearing the floor up. Cutting the rear of the cap sounds good my floor was just replaced not to long ago by a friend of mine and the stringers I'm told we're pretty good that transom just takes all the water so I think I will go this route and fiberglass it back together so just cut the back of the cap dig out all rotted wood then replace with 2 3/4" pieces of plywood and epoxy it all in including all the wood does anyone have any good suggestions for epoxy I know lowes sells some that is made by bondo and says it is for boat repairs thank you all for the replies this has helped me so much
