Transom ,stringers , then deck , is the usual order ..
Cut the inside skin out of the transom .. All the way to the edge of the hull .. Then start digging the wood out ...If the stringers are tied to the transom you will need cut them back a bit .
Pics are alway helpful ....

Yeah I'm sorry I will include some pics this evening. So I'm going to cut the transom from the inside and take the glass all the way to the hull, do I leave the outside glass completely intact and then glass that to the new transom? The wood or rot is falling out the bottom of the glass as is so it shouldn't take too much to dig it out. I'll send some picks later, thank you for your direction. I also read through your entire restoration post and I'm blown away at all the knowledge being tossed about here. I wish I was a little more familiar with some of the terms and lingo, but I guess I'll pick it up. So you poured a transom in place opposed to using plywood, is that better? Looks alot more involved. Is that something a novice should attempt or should I stick with plywood and Glass? You did seriously kick butt on your rebuild sphelps, I can only hope for close to the same success,

Sometimes people will reuse the inside skin if it comes out in one piece .. Tab in the new transom at the hull bottom and sides then laminate the old skin back on then tab the edges again ... The edge tabbing is the critical strength point on the transom ...
I used seacast mainly because my MFG already had all glass stringers and deck .. I just figured I would make it a wood free restoration and spent the extra money ... I have no regrets for using it other than it’s not cheap .. LOL!
There is nothing wrong with using plywood for your restoration .. If taken care of and made sure all penetrations remain sealed then a plywood transom or stringer system will outlive us .. As long as it remains water tight ....
