DP 1.95 SM outdrive hosed

So, I just got a "Christmas present" from my marina who told me that I will need a new outdrive ($10K+ with labor costs). The outdrive is a dual prop SM model 1.95 gear ratio (just in case it matters). The outdrive was serviced 4 years ago. At the time the water was found in gear oil as a consequence of a bad seal around the main shaft. The problem was taken care of (a few grand to recondition the main shaft, replace seals, etc.) and the outdrive was working fine ever since. I checked the oil this spring before putting the boat in the water - oil was clean, no sign of water intrusion and correct oil level. This fall, after pulling the boat out of the water, I asked the marina (certified VP sevice center) to inspect the drive since it's been 4 years and I sensed some vibrations when turning. Now the tech at the marina is telling me that he found NO OIL in the outdrive (all water) and the outdrive will have to be replaced (again, I checked the oil in the outdrive just this spring). I am baffled, how can I loose all oil in the outdrive over such short period of time with no sign of problem. My only theory is the incident I had just a few weeks before pulling the boat out of the water. I hit something with a prop (felt a couple of jolts in rapid succession) that left about 3/16 inch "fold" along the leading edge of one of the props. Did not see any damage to the outdrive at the time, everything was functioning fine, so, I dismissed it as minor thinking that I'll have to spend a few hundred bucks on reconditioning the prop. Now I am thinking that this incident may have damaged the seal around the main shaft and caused the oil leak. However, I only made two trips (30miles each) after the incident, would that be enough to ruin the outdrive beyond repair? What does it take to restore the outdrive with worn bearings? I presume this is what's going one since the outdrive was functioning fine when I pulled the boat out of the water. Any advise/wisdom would be appreciated.

Unknown, some times its just stuff happens. If you trust the Mechanic then that's all it is.

Normally vibration when turning is gimbal or U joints. Bearings in the drive will give vibration and or noise when running.

The drive can be rebuilt, it could be the marina doesn't have the tools/time to do it

High tech drives need high $$$ support.----Most shops are after the easy dollar, by taking a new drive out of a box.----Hit something ?-----Insurance might help here.

Just for the future but I follow the trust but verify principal, I check things before I let someone work on them, a minor hit like that can cause damage but the first thing I'd have done was re-condition/replace props, check for prop shaft run out and check gear oil. I trashed a prop on my Cobra drive when I first had it and the shaft/gears were fine, that was about 18 years ago lol. Every year I change the gear oil and look for signs of water, if none we just keep running it. I picked up a spare drive from Ebay that I might have professionally rebuilt over the winter. Unlike Volvos, OMC Cobra parts are cheap.

You dont say what the boat is worth but before spending 10K on a new drive, I would into getting that one rebuilt or consider buying a used one. Look on ebay for used and rebuilt units.

agreed that's an insane price, as in typical Volvo Penta highway robbery.
find a good outdrive rebuilder, learn how to pull and install your own drive, quit getting ripped off! I can get a totally remanned Cobra for 2500-3000 tops that's all I'd pay for one! Volvo will cost more being a DP and cone clutch but still. Ten grand is a brand new price.

Your best bet here is to talk to your insurance company. Good friend of ours- same thing happened last year shortly after spring splash. Mechanic found fishing line damaged seal insurance paid for new or reman of drive.
Entirely possible prop shaft(s) bent, two sets of seals and shaft down there on a DP...

What age is the outdrive and exact model please ?
The model I have on the quote is DP-S 1.95 . The drive is original, i.e. came with 1997 Pursuit Denali 2460. It was rebuilt 4 years ago and, as I said, was not showing any signs of trouble this spring (no water in oil, normal oil level). The boat value is around $20K at this point.

When you say no water in the oil, did you determine that from changing the the oil annually, just looking at the dipstick, or opening the drain plug and draining a bit out? Oil is lighter than water, so it won't show up on the dipstick if it's been setting a while.

When you say no water in the oil, did you determine that from changing the the oil annually, just looking at the dipstick, or opening the drain plug and draining a bit out? Oil is lighter than water, so it won't show up on the dipstick if it's been setting a while.
I changed the oil last season (VP recommended oil). In the beginning of this (passed) season I looked at the dipstick, the oil looked clean and at normal level.
