Im thinking my best route is to take the top of the transom, the middle section. And do the chain saw effect and use seacast or 3m nida core. Any thoughts??

Have you been under the boat to see if there's any damage to the underside of the hull? If it broke the glass on the topside in the places shown that was a heck of a hit and I'm thinking you're gunna need to do some structural repairs beyond just the transom!!

I diddnt see any signs on the bottom side that would be from this. My transom is rotten at least 1/2 way down. Im gonna be able to tear into it in the next day or so. So i will post more pics as im doin it.

Now that u have seen the back of the transom, u think i could cut the white(center section) of the transom to expose the stringers,,? So i could glass the transom into the stringers. I think that would be easiest other than taking the top off. I can rgelcoat and glass that back in real nice and neat. My biggest concern is attatching transom to the stringers.

Im also thinking about cuttin splashwell out and that would give me access to the inside fiberglass and stringers. I believe that is the way im gonna go. Put a wood/ glass transom in that way. Looks much easier and if it looks all junked up, u will never see the inside

Winner boats were very well build bass boats....repaired a few over the years. And as BobVT stated (and you know now) the stringers are the only wood free part. You can cut the splash-well out, but separating the two halves is by far the best way to go about it......I know, I know, its a lot of work (I've done it) especially on that boat (it has lots of tabbing holding the two halves together)

Its just really tough to work (grinding, cleaning, prying, etc) in a small area that's been cut out, plus you have the glass repairs on the splash-well and the wonderful gel coat matching issues, soooooo, yes it can be done that way, but not the "best" way....

I'd like to repeat that Winner's are d**n fine boats and she deserves and nice new, properly tabbed in transom.

I have a similar set up on the sidewinder I am rebuilding. I cut the splash well and then replaced it after I did the transom. I have been working only with epoxy.

The extra leverage that the jack plate causes leads me to believe you should also install some knee braces to help out the new transom. Your repair needs to be heavy duty.

The best method is, as Cadwelder has suggested, to remove the entire cap but if you want to cut the back portion off in front of the splashwell then my recommendation would be to cut it here...
Right in front of the hatch. That would give you enuf room to work and also give you a "Blend" area to hide the cut better IMHO. As CW says trying to match the Gelcoat is not gunna be easy and may not be possible at all. If you're gunna paint her a total different color then no problemo!!!!

That is entirely too much cutting. It will disturb your rubrails and more. That transom wood is only in that center section and only a portion of the splash well needs to be removed.

I went through that thought process while doing my restore and only cut away the splash well. I made the cut so I was capable of freeing up the steering cable. No wires need to be cut at all.

My only fault..... I made the new transom thicker and stronger which made me re-adjust my installation of the splash well. I used epoxy for the project.

Here are some photos of my work. Just not some suggestion but a real world .... been there done that. These are based on my hands on project. Simultaneously my friend did a project at the same time with his glaston that also has a similar transom design. We shared plywood and took a road trip for epoxy together.
295.jpg300.jpg294.jpg A small section removed, no disturbed rubrails and the transom is similar to yours with a flat portion with sweeping side pieces. The transom is only the flat portion and attached to the sides.

The only thing I see different and possibly an issue is Bob's boat is an open splashwell and yours is a closed platform. Cutting yours like he did his will give you very limited access. I suppose you could cut across the top of the stern to just in front of the hatch and then across and then back out to the stern which looks like it would give you approx 16-18 inches of space and avoid cutting the gunwales which is always a good thing. Since you prolly won't be doing any stringer work and only the transom you might want to consider what Bob is saying and try to minimize your cuts. You need to be able to get to the bottom of the hull to clean it out and put it back in but as long as you can do that the less you cut out the better. From what my research tells me about your boat, everything else is a "WINNER"

Here it is! Not to bad gettin top off. The top was glassed to the bottom. That kinda sucked. More to come!

Woo Hoo you for sure got NO Problems with stringers. This should be a pretty easy fix for ya!!! Is that white stuff Foam or Glass?
