I hate to say it but after looking at what is going on I really think a machine shop can machine the gears, and I can clean up the dog to make it work fine:D what do you guys think???

Well being so easy to change, so what if it doesnt work 50- 100 dollars for machining a couple fairly simple cuts is no big deal. if it doesnt work oh well at least I tried. A little creative enginuity never hurt anyone. It will be a lot more fun than sinking 350 clams into parts for a motor that was made before I was even born!!! I really think it will work....for how long? Only time will tell.

but that clutch dog is going bad

I agree they look good to me too. And the dog does also. Are we looking at the reverse side of the dog or were both sides shown? I'm surprised it was popping outa gear. Did you check your shifter adjustment before pulling it all apart?

Pics dont do justice. they are actually fairly screwed up I found a forward gear for 130 and a dog for 80 maybe ill just do that. i dont know.

i had the same problem and i reworked my forward gear and dog. its been working great for a couple of harsh duck seasons now. mine were in worse shape that yours. good luck.

I guess I dont really know the correct way to check shifter adjustment. But it just started doing this with nothing having been changed or adjusted. I tried pushing the shift lever hard forward while this was happening and same result. The metal flakes in the gear oil was obviously from the gears. but could this have stemmed from misadjusted shift linkage? Is there a way to adjust it more forward??? I guess the whole popping out and then back in gear kinda led me away from linkage issues.

if it just started, and nothing had been done, that rules out the linkage. if the lower unit had been off, for a water pump, and reinstalled, then i would question the linkage. but not on this one.

good. well I took the forward gear and dog to a couple machine shops and they told me no way. The gears are apparently hardened so much that it will just ruin their bits. oh well i tried. Well Im getting ready to place an order for parts to repair this thing. Water pump is shot and the housing and tube and seals and such. So it is $400.00 for everything i need. That price is not replacing bearings or busings. How much is a new lower unit? I dont really feel comfortable buying a used one. or should I ??? Here is twin city outboards response to my email.

I have a few of these in stock. They run 300-500 depending on cosmetic condition. All have a 30 day warranty on the hard parts.

Its a toss up i dont know what to do

Well I would like to thank everyone for the exellent help. Best forum I have ever used. and double thank's to tashasdaddy. I found a very good condition used gearset I am going to install in my old unit. Thats the final verdict, cut and dry, best and cheapest option for me!!!

Well.... how did it work?

my '78 25hp evinrude is doing the same thing... and my gears and dog didn't look as bad as yours, there was no "metalflake" in the oil.

I've already swapped out the lower unit and made it a long shaft.

Now I'm thinking I should pull it apart again and swap in a new dog.....

i'm looking at buying another J 20 which is "having trouble staying in gear" according to the owner so this thread has been a big heads up for me thanks guys.

I had no idea those parts were that expensive holy smoke. That makes me want to buy up old motors and part them out.

Look fwd to a verdict!

Well sorry for the late reply. But what I ended up doin was I got a new forward gear and dog from boats.net I also replaced the water pump, seals and various other stuff that didn't look good while I was in there. To this day I have had no problems. If I remember correctly I think it cost me about 300. I am very happy with the outcome. And the lower unit was a total breeze to rebuild compared to some of the automotive transmissions ive done.

Your gears don't look that bad. A good machine shop can take a little off both the gear and the clutch dog. Make sure they take the exact same amount.
You have a straight bearing in the front of that gearcase IIRC. That gearcase was notorious for jumping out of gear. Make sure there is no play in the gearcase after it is together and your shift linkage must be set perfect.
