1992 Johnson 25HP #J25RLEND. How do I get the lower gear case off to get to the impeller. I need to know how to take the shift lever apart.

Remove the water intake screens. Use two wrenches and unscrew the upper portion of the shift connection. Slide the upper nut up the shift rod to expose the keeper underneath. The keeper has a vertical slit that you can split with your fingernail, then remove it. Shift the motor into forward, and the upper nut can now be removed. Undooo the bolts and one nut in the front for the lower unit to drop...

Thanks for the reply. It came out real easy after I did that. I when I pulled the gear case out I noticed some black oil stuff around everything. What could that be?

Unburnt fuel mixture in the exhaust system, normal to a two cycle outboard.

Thank you!!! Would a impeller thats going bad not allow my motor to run top speed?

No, what RPM are you turning at WOT? On an outboard the horsepower is affected by RPM. If you are not turning proper RPM, you will not make the proper horsepower.

so I guess a bad fuel conector could because it would effect the way the rpms are right?

Not to hijack but is the process the same as this on a 91 25 hp model # J25ELEID? I need to replace the impeller by the end of the year since it's due and have never done it.

If it is like mine i did it real fast. in and out in less then an hour.

If it is like mine i did it real fast. in and out in less then an hour.

Sounds pretty easy and straight forward. Maybe I'll just tackle it this weekend! I figure why wait.

well I guess it wasn't as easy as i thought. I started the motor today and no water coming out of the pee hole it is coming out the exhaust instead. I think i do not have the copper tube in the right place but before i take it back apart what do you think it is?

a) pump not assembled correctly
b) you missed the pump outlet with the water tube
c) the grommet in the pump outlet got folded over during final assembly
d) incorrect parts used
e) pump body not well sealed to wear plate
f) pump housing or wear plate scored (if complete kit not installed)
g) pump air bleed hole plugged
h) water not deep enough for the pump to do its thing
i) debris stuck in water passages
j) stuck thermostat or vernitherm
k) key missing or incorrect
l) you went cheap and installed only an impeller, rather than a complete OEM kit
m)
n) pump rotates clockwise looking from the top

The vanes make no difference ... if you install them incorrectly oriented, they will flip to the correct position upon rotation.

Well I didn't think I went cheap. I thought an impeller was all I needed to do. When water not deep enough, What do you mean by that? I have the water over the intake vents. As far as the rest sounds like I need to do some more investigating with the motor. Like the thermostat for one thing i had no idea that would make the water stop coming out of the pee hole.

Was water pumping before you installed the new impeller?

Water should be half way up the midsection.

on and off that's why i went the rout to change the impeller. I took the Thermostat out and it looks pretty bad what do i do to check that. I already have one on hold at the local marine store


Also would a bad stat make so the motor wont run full speed?

Put it in a pot of water on the stove. It should open about 150* F.

Not unless it got steaming hot, i had a 25hp like yours i could not get to pee correctly and had to replace the housing,gaskets and everything the old housing was warpped from getting to hot. something to think about, impeelers like yours are easy to inspect..
