    I have ordered the cheap Chinese pumps twice (3 per order). First order, 2 worked fine and one did not pump. Second order, 1 good, one leaked, one no pump. You likely got a bad one. I found a salvage source for used OEM pumps for $25 each and 100% good so far.

    Ripped lower watertube grommet? Hard to see rip at base if not inspected, and can cause your exact issue.. good luck!

    In my experience, if motor idles down very slow and steady, and is running on both cylinders, compression is fine, or at least adequate to run well.

    Perform cylinder drop test..pull one plug wire at a time at high idle. If pulling one plug wire makes no rpm change, that cylinder is not producing power. Spark, reeds, crankcase seal etc.. Good luck!

    Retiring my Johnson '71 25hp

    Your gearcase is very common.18/20/25hp w/22 c.i. Powerhead from late ‘50’s to mid ‘70’s will swap directly.. Gearsets inside gearcase may be slightly different, but entire gearsets can be swapped. So, if you find an old 18 w/bad powerhead for cheap, you can just swap lower unit and go fish!

    You can use a standard single-line tank hooked directly to carb for testing..prime (fill) the carb bowl to run briefly. Elevate tank above carb, and carb will stay full (gravity feed). When you know it’s a runner, add fuel pump.. lots of info out there, or check back. That said, if you can...

    I always dress up the original pointsets’ faces to shiny, and re-use. New ignition kits pointsets invariably have to be tweaked to make ‘em face up correctly, and originals always have plenty of material to file/clean ‘em up.

    Blow air up water tube to see if it’s clear. Check that said tube is indeed inserted into waterpump housing grommet. But first, if barrel testing, make sure waterpump is completely submerged before starting (lower unit bolts 6” under water). Good luck!

    If it idles very slow and steady, you are likely fine. Should probably replace head gasket in case it has a slight leak between cylinders, that can get worse in a hurry.. and you can inspect cylinder walls too..

    20, 25, 30, and 35hp share the same powerhead and all other parts, except carb and intake manifold. Yours is a Canadian model.. that’s why you can’t find specific model. 1980 25 parts lookup should be fine.
