That's metal shavings from the roller bearing housing. The thing that looks like a broken tooth is one of the (many)rollers.

Why would something like that happen to a 4 year old alpha 1?

SEI offers 3 year no questions warrenty. Thats pretty irresistable.

FreeBeeTony How much lube came out when you drained it...........? Should hold ~36oz or so. I'm guessing you had some line under the propshaft oil seal, leaked out some lube and damaged the upper gears

The usual amount came out and there was no line under the propshaft oil seal

If you ever do figure out what went wrong please let us know.:(

Menomoney Falls.
After looking on line at outdrives and prices, I'm a little confused, It's a 2.0 gear ratio and I don't see any that match. Also the tools they say you need to do the job will cost somewhere in the thousands.
I'm pretty mechanically inclined and do believe I can do a job like this.....but..... I can't find the info online right now and am going to buy a manual. Any ideas on where online to pick one up? HARP

start a new thread, advise on replacing drive, something like that. We all can learn something that way.;)

might as well edit out your phone ## because somebody else (Mods) is going to have to do it if you don't.

Depends on the boat. It's an 04, what do you think it's worth?
If it's a lower end boat.... then order the SEI drive from here on Iboats or from SEI directly.

It's an Alpha I Gen II outdrive, with a 1.98: 1 gear ratio.

When you click on Bondo's link, you will download the OEM manual for the drive.

It's a sticker that says 2.0:1 that's on the lower unit, same thing Don?

Serial numbers are a wonderful thing. Merc does not list years on anything after 1998. It only goes by SN.
No, it's not the same as a 1.98, but for that SN there is no such thing as a 1.98.
Here are your possibilities for your outdrive.

Let's say I replace the broken parts and clean all the shavings out and try it.
If it's ruined anyway as most of the consensus leads me to believe, what do I have to lose? HARP

Your probably going to need more than that 1 bearing. With that much crap I saw in the pictures you probably have those shavings in all of the bearing. Also...if you have 1 little chip on any of the gears they need to be replaced in sets, the upper is a set, and the lower is a set.
And oh yeah..... it's probably something like over 700 bucks in Mercruiser specialty tools alone. Then you have to have a dial inidicator, a dial type torque wrench, slide hammer with long jaws, extra long feeler gauges, micrometer etc etc. And more importantly you NEED to know how to measure critical areas like gear backlash and rolling torque...... or it's just going to grenade again.
If you have a 20K boat, you may want to have your alpha rebuilt. But if you have a bayliner or something like that then the SEI is really a bargain.
Look at it this way.... if this was 5 years ago.... your only option would be to rebuild your drive.
Alot of people pop the top cap, see 2 gears, and don't think there's much to it. Believe me.... there's much, much more to it all.

I rebuilt a lower unit once w/o any special tools or anything............this was before SEI..............cost me ~$400. Only put ~50hrs on it before I sold the boat..............seemed to work fine.

Not sure I would attempt it again................would probably go for the SEI..........a complete one..........nice warranty too.
