Shift shaft backwards?

Just finished swapping lower unit case. Used all parts from old unit. When testing shifting and prop operation all seemed perfect. Standing at back with prop facing me I rotate shift shaft with point facing away from me and prop locks as in forward gear. Slight turn right - clockwise I’m neutral. A bit further and in reverse.

Problem is the upper which was working fine and no changes made seems to be rotating left-counterclockwise!

I got to thinking. Could it be that I have the shift yoke in backwards?

Meaning the prop is locked turning it CCW and turning the shaft to your left is neutral and further left is reverse with the prop locked CW

the shift shaft will only turn CW right now

The splines on the shift shaft are coarse. If you get the shaft engaged in the yoke one spline off the shift linkage won't work.

The foot on the shift shaft should point 12 o'clock forward in FWD, about 11 o'clock in N, 10 o'clock in REV. So when you get the lower reassembled check the shift function on the bench to verify.

fwd is 12oclock neutral is 1 oclock rev is 2oclock. on bench.

Something is off by a mile. Make sure the yoke is pointing to the left per @Bt Doctur. Also it is tricky getting the prop shaft assembly properly assembled with the notch on the shift spool engaging the yoke. You'll know when you get it correct if the assembly won't pull out. Properly engaged it will be locked in.
When you insert the prop shaft assy, keep the shift shaft foot forward, and lean the prop spline to the left...facing forward. This will allow the shift shift spool to slip under the yoke. ...I've done this over a dozen times and still have to hold my mouth right.
Then check the shift function and clocking of the foot. If it's still off you can pull the shift shaft, index it and reinsert.

you have the shift crank in the lower reversed. F is straight, neutral is TO THE LEFT COUNTERCLOCKWISE, rev is all the way LLEFT

thanks! it was backwards. By the way, I'm no expert, but I think you need a new housing or at least grind off the sharp edges!

--Sashap----Looks like that housing was attacked with a drill.--likely to get it apart to salvage parts.
