My boat is hard to start after being ran at higher rpms for 10-15 minutes and being shut off.

I’ve got a 1995 Johnson 120, the problem is that after it gets warmed up and ran for a while, it is hard to start and keep running after i shut it off for a while. It tries to start for like 6 seconds but then dies as if I turned it off and each time I try restarting it it dies faster. I eventually get it started after playing with the auto choke. When I run it on muffs, after it gets warm it puffs almost, inconsistently if that has anything to do with it. Runs great once i get it running. And it’s got great compression. I thought maybe it could be vapor lock but I’m just not familiar with outboards. Any help would be awesome.

When's last time impeller changed? If on verge of overheating this will cause crankcase to "dry out" . When it runs for 6 seconds and dies its running off the choke mixture. Next time your out and it does this, pull kill tether, hold choke in for 5 second count while cranking, reattach tether and start .

If you can't remember the last time it was changed, it is most likely well past due needing replacement.

I would also be concerned about the current state of those carbs, when is the last time they were pulled for inspection and cleaning?

There is no automatic choke.----Best to learn how the electric primer works and what it does !

I usually change every other year, I took it out and it was still OK to my standards but we’ll see how the new one performs.

When it's hard to start, what is the temp at the top of the heads? Too hot to touch is too hot to run. An IR tester should show something less than 160F.

I have figured out that it is a temperature issue, it gets too hot, my new problem after installing the impeller is that, it’s hard to start cold, when I get it running it doesn’t pee water, by the time it starts peeing water it starts puffing and then dies. Doesn’t want to start after that.
