Johnson 25hp 1974 are my gears stuffed??

well i have a johnson 25R74M

Was going threw the motor everything seems to be fine when i went to check the lower leg fluid.. :eek: nothing but sand dirt and grime come out.. Now my question is whats the best way about finding out how stuffed the gears are? do i pull the bottom off the lower unit part where those bottom screws are to inspect it give it a clean? never worked on a lower unit in the gears department so any help is appreciated cheers nouse

Obviously there is a seal that went really really bad so you are going to have to open it up to replace that.

I would really reccomend that you get an OMC manual for this before you do anything, alot of stuff in there.

I would be pretty suprised if it wasn't completely trashed, did it run normally and wouldgo into gear and run normally without slipping?

When was the last time you changed the lower oil?

All you can really do now is get seal kit for it and clean it up as best you can and see how long it holds together btu I woud be pretty suprised if it wasn't shot.

See how much a lower unit seal kit is and go from there.

Drop the lower unit and dismantle it completely. It's possible as 5150 states that the unit is completely shot and will require replacing. At any rate, you need to clean and inspect everything to make that judgement call.

If the LU is trashed, consider buying a complete used replacement from one of the salvage yards (see sticky Top Secret File for the year list) or Ebay.

Well looks like ill have to pull it apart and give it a clean.. ill report how it goes with some pics.. also have to try and get a manual..

Ok pulled the lower gear off, not completely off.. had trouble with the screw that holds the shaft into the bottom part, looks like whoever last owned this outboard or whoever did work on it last didn't seal the gear housing properly and seems like saltwater has entered.
Now when i drained the oil out was just water and grime no oil was actually in there and just crap come out, never checked the gears wile it was on because there was no oil in there. Would you say i should try and clean all the crap out and top it up with oil see if it works ok and get a new seal kit for it, (seems like last time some kinda silicone was used, you can see it in the photo the blue stuff!! dunno what it is!!) then start it up and put it in gear see if it works ok, or would this be a waste of time? cheers nouse

Heck, try it! Looks to me like you have nothing to loose. Get some solvent/cleaner, take the gear assembly out, and clean everything. A new seal kit wll contain a "sphegitti" seal, be sure you use that! Take your time, do it right, and you may be pleasantly surprised! Believe it or not, I have seen worse! Keep us posted

Thanks oldcatamount This is the first time i have never played with the gears. so will be good to take it apart, clean it and put it back together and see if it works.

Yep, that's blue silicone. I do not recommend using silicone anywhere on a outboard.

Use Bombardier 3M Product #847 sealer on the spaghetti seal and that large seal housing O ring, also on the outer metal edges of any seal you might replace.

Hi nouse. I'm in the same predicament. I need to install a new LU seal kit too, but I've never done it before. Keep us posted with pics :) I'll try to do the same. Good luck. Thanks!

If you've never had a g/c appart before get an OME factory service manual. Has pics and good step by step instructions. When you put it back together get some 3M 847 sealer and forget that blue "silly cone".

Yea, and one word of caution using the 3m #847. It sets up fast, so be ready to work fast after you apply it.

Thanks for the info ill have to get some 3m 847.
Took the gearing apart and cleaned it put it back together it came up petty good was surprised at how good it was.. i couldn't get the bolt off that hold the bottom of the shift lever you can still see it in the photo,
Im thinking ill get the bottom case back together just put it back how i got it off and that was with the pin holding the leaver into the bottom casing, i broke the wire that was holding it together, what would you use? can you get small split pins to fit because it looks small,but abit of wire that was in there.. dunno if im able to get this some type and just wire it in.. anyways time to get some supply's ill let you know how it goes thanks for all the help

the shifter lever has a philips screw holding it in place it is the pivot pt for the shifter. Be careful as to not strip the screw head. THere is a seal that goes there. Where did you p/u the 847 sealer? . I am waiting to find a forward gear for my 1975 evinrude 25hp. I have to go cheap as I do not and will not pay 250 for the gear. Good luck

Yes, you can see in my pic, a split pin (cotter pin) should be used there.

Hey, that cleaned up well. It does not look too bad. Yes, a stainless steel cotter pin will go nicely there on the shift rod. If it's too long, just cut it.

Ok bit of a update got some split pins to fit so its all ready to be put back together and sealed up!
Now couldn't get any of that Bombardier 3M Product #847 sealer but i got this stuff instead. it should be the same thing. there's only one way to find out.will hopefully find some time to put it back together tomorrow.. heres some pics..

I have used that stuff with good results. I think you'll be fine with it. Silicone does lousy, anywhere oil is.
