My boat engine is mercruisier 2.5. and the year maybe is 1989. The outdrive seem is bad because the lower unit cannot be put into the gear and the forward and backward function are missing. Also I found the water cannot flow out while I run the engine in my driveway while winterization.

I am going to buy a whole outdrive. somebody told me the style is alpha one and gen one. Can somebody help me identify it again. Should I drain all the oil out while pressure testing. Now my boat is stored in a farm. Also how can I test the used outdrive working or not without installing into my engine?

Looks like a gen1. Yes drain the oil to pressure test. Turn the input shaft, make sure it turns smoothly, gears shift easily. Pop top cap to check the gears. Check gear oil. Pressure test. that's about all you can do. Also, the bushings on your trim rams are installed backwards

Given the state of that prop, I'd say the gears in the top box are complete destroyed.

pull the top cap and look. if your gears are toast, they are toast. cost to rebuild the drive far exceeds getting a used good drive or an SEI drive

you appear to be unsure of the year. what year does your paperwork say the boat is? make sure it is titled/registered in your name prior to spending any money on the boat.

Ayuh,..... Step #1 is to drain the oil, 'n look for debris in it,.....

The lack of shiftin', could possibly the lower shift cable, or related parts,.....
So step #2 is to pull the drive, 'n inspect all the shiftin' parts,....

Don't worry 'bout buyin' another drive, til ya diagnose yer's,.....

Can I fix the gear by my self? How?
Short answer, yes. Long answer, yes but it's expensive. Special tools (for setting shims and backlashs) and parts alone will cost more than a new complete SEI drive.
