Gear Lube Leak From Prop

I have a 1986 Johnson 90 hp motor. Since I took the boat out last week, I noticed a puddle under the motor kept getting bigger. I smelled it and it was the gear lube oil leaking from the prop, and not the drain holes. I drained the lube and noticed water coming out first. What caused it and what do I do to fix it? If its the O-Ring, should I just replace that only or get the kit?
