Hello everyone,

So I recently got a 1961 10hp Evinrude. Was sort of running when I got it, but was very hard to start. Possibly was running on one cylinder. So here's what I did:

- pulled the flywheel and replaced the coils (looked good, seemed to be OEM ones (black), but replaced anyway
- new condensers
- new points, gapped
- tested spark with a tester, a strong blue one, probably half an inch even
- pulled the lower and replaced the impeller (the old one was ok actually)
- cleaned the water pump plate
- new properly gapped spark plugs. The old ones were black and oily. BTW, when I peek into the cylinders, the domes are also cover with the same black oily substance and some kind of dirt. The new plugs were cover with oil after the 4 minutes running.

So started her up today. Started ok, third pull or so. The idle was too fast, so tried to play with the low speed needle. Started sputtering after about a minute and died. Restarted, same thing. Water was spitting out of the exhaust, and was pretty warm. After the motor died for the third time, the block was a bit too hot to the touch.
Also, there was some fuel leak from the bottom of the air silencer an some other place in the carb. Not sure where exactly. Not a lot of fuel.

What do? Is that water pump and the thermostat is cutting off due to overheating? Peeked into the carb throat, there's some oily dirt in there too. Should I remove and rebuild due to the leak? What else?

So many questions.

Thank you.

P.S. Forgot to mention - it started with A LOT of smoke - much more than the first time I started it after a long time it was sitting in some guy's shed.

sounds like running to rich … time to carb clean and adjust needles and float

check thermostat .. operation

leaky fuel pump diaphragm

run a decarb juice in it to clean innards (Merc power tune or something like it )

You'll often get a lot of smoke at start up as gas will evaporate from the carb, leaving oil behind. Richens the mix when you prime it back up for next start.

Not sure I like the look of this float... ;-) Now I’m worried where all the cork pieces ended up.

Time to rebuild. Just amazing that the motor still “operates” in this condition.

That "oily dirt" could be leavings from deteriorating fuel lines.

Good points, thanks everyone. Forgot to mention that both tank and motor lines were replaced too. Hope seafoam will be able to burn this stuff up in the cylinders.

Also, a question - anything in particular I need to look at in the fuel pump? Wasn't planning to disassemble it. How do I check is the diaphragm isn't leaking (except of course seeing a leak)?

Pull out the thermostat and run the motor without it. If you can keep it running (and it's cooling properly -- at least not overheating), take off the fuel line at the carb and see if fuel is being pumped. Assuming it's running cool and pumping water and fuel, replace the thermostat and gasket. But consider getting a replacement pump for future use, as diaphragms are hard to find for the original '61 version (replacement pump is the small square one).
