Cooling and compression quandary: 1982 Johnson 115hp Sea Horse

I bought the boat used, took it out and the heat alarm came on after running it at some higher rpms. I promptly turned the engine off, waited forever it to cool and could not restart the engine and got a tow in. When back I did a compression test (cold) and all four cylinders were around 90psi, but I only took out one plug at a time.
In the driveway in muffs it had a hard time starting and idling. A couple of weeks later I took out the plugs, cleaned and re-gapped them and the motor started and ran well, also idling. When it reached operating temperature I pulled all the plugs, opened the throttle and did another compression test, this time the two cylinders on the right (from behind the motor) came in a 65psi, the left were at 90psi. I noticed the right two cylinders were much hotter than the left. I pulled the water hoses and took this video, they both seem to be circulating water, yet the right side is hotter. The water stream coming from the pee hole is cool to the touch. At this point I have no idea what to do next. Please see the video.

Sounds like broken piston rings.----An oh so common failure.----Pull cylinder head on the low compression cylinders.----Should tell the story.---Lucky you if it is a blown head gasket.

Looks like the heads may be scorched from overheating. They are a brownish color. Bet there is major galding and scoring.

Motor has been toasty as coils melted to head.....going to need some serious work.
