I have just received a stern drive kit and will be replacing all bellows and the gimbal bearing. Thanks for all the advice and experieces.

Gear oil?:facepalm: Not good... Should be nice and dry.. You have other problems like a shaft seal

Agree....There should be no gear oil in the bellows. Time to get the drive pressure tested.
Drain the gear oil and look for signs of water.
If you pulled the drive why are you thinking the bellows can be replaced with the drive on?
They can't,the drive must be removed.

I think you are right about the shaft seal. That combined with the badly rusted shafts and ujoint coupling have me looking for another upper.

Since someone just moved this thread to the IO forum from Boat topics, I am going to close it. There have been several posts by the OP on replacing the drive upper etc. This post was just asking if a broken bellows would sink a boat, not about fixing it.
