85-90 Evinrude/Johnson lower unti shift rod seals

It is a 25hp. I have a factory service manual but it is not very clear in this area and I was hoping to get some first hand tips on how to replace the shift rod seals. I am going to try and pull the prop shaft carriage to replace the prop shaft seals. Is the shift rod disconnected from inside our outside. Not much space to pull it from the outside in the water intake opening. Looks like there should be two orings that I need to replace to form the seal on the shift rod.

You stick a long screw driver down from the top and unscrew the lower shift rod.----Remove it and pull the bushing out.

I tried removing the propeller shaft carriage last night without any luck. I put a pulley puller on it but I didn't want to completely brute force it out just yet. Put some PB on it and with it under load from the pulley puller I was tapping on the housing and giving the carriage some taps with a slide hammer. Applied a little heat. I will let it soak a little more in PB and give it another go tonight. I think I have to pull the carriage to be able to remove the bushing for the shift rod. Looks like from the manual I need to thread the slide hammer into a round bushing that I stick in through the gear housing after removing the prop carriage. The shift rod has some side to side play. Is it possible I need to replace the bushing?

It is called a " bushing " but if you look closely at this it is just a means to hold the o-ring in place.----It does NOT function as a close fit bushing in any way !
