As Bondo said which engine? 4 cyl 6cyl or V8, 270,280 or 290 drive, manual tilt or hydraulic trim manual or power steering?

Is the drive removed from the transom shield? With the engine removed and the power trim motor wires disconnected remove the bolts that mount the “Y” pipe. You might be able to leave the hydraulic trim hoses connected to the trim pump and it will come out with the transom shield.
Remove the rest of the hardware that is inside the boat that mounts the shield.

remove the engine

then remove the Y-pipe and steering actuator

then remove the transom shield and tilt/trim pump (no need to disconnect)

take pics of everything and label everything.

while you have the transom shield off, have the tilt cylinders rebuilt.

OMG ! I have to take the engine out ??
Yes, from where you are in the project, its about 10 minutes worth of work.

Additionally, your stringers will most likely need to be done as well as your transom

THNX for the info ! Do I separate the motor from the bellhousing ?
not until after the motor is out of the boat, and only if you need to.

the 6 bolts you removed from the clamp ring hold the PDS housing to the transom shield. you did get the clamp ring off, correct?

why is the clamp ring still in place?

take 3 of the 6 bolts you removed and install them in the threaded holes to jack the clamp ring off.

Pull the engine, unbolt the “Y” pipe disconnect the steering. The shield should come off after the rest of the hardware is removed.

replace those gimbal bearings while your at it. Boots to if its been a few years its easier when its all taken apart. This is a great time to address any other maintenance of the engines as well. After that let us know. What materials do you plan to replace transom with? make sure before you remove the material from the transom you take pictures and measurements.

What worked well for me during my removal was an air chisel got the whole thing out in about 4 hours.. Depends how deteriorated the thing is though.

get some long sleeves and a mask to gets really itchy in there.

GOOD LUCK keep us updated. take a bunch of before, during and after pictures. Attached a little motivation for you down there to.
