Re: 1984 Mercruiser 260 head gasket job, lots of pics and questions!

Turns out I accidentally turned the shift rod a single tooth. I pulled the lower unit again and re-indexed the shift rod, put it back together and its much better now. It did die a couple times when shifting into reverse, so I'm guessing the lower shift cable is ready to be replaced. If I can I'm going to try and nurse it through this season and replace it when I do maintenance over the winter.

On a different note, I'm only getting 40mph at 3900rpm WOT. I checked initial timing and confirmed its still exactly 8*btdc, but under power at 3000rpm its only at 22* total timing. So its only adding 15* of timing at 3k? I should be getting 32-34* all in by 3k, right? Should I just give it a little more initial, like 10* and see what I get at 3k? The prop is a SS 15" X 19p if that matters.

Check your rpm with a known good tach. You should have 28 to 32 degrees once you are at 2200 rpm. Also make sure all your electrical connections are correct and tight. Seems to me one guy had a disconnected ground near his TB IV controller or his distributor that caused some issue.
This is a dumb question but are you confident that you set the distributor in on the right tooth?

yes, 100% confident the distributor went in right, and initial timing is dead on 8* btdc. I'll try to get another tach this week to verify the one in the dash is correct. The engine idles great and is nice and smooth up to 4800rpm were its topping out at 40mph gps confirmed. Assuming the tach is correct, what would the next step in diagnosing this issue be?

actually, now that I think about it, there is a ground coming from the harness that went to the old ignition sensor in the distributor. When I replaced it the new style sensor had its own ground that I connected to the engine block, but I left that ground from the harness disconnected. Would that cause the problem?

So nobody has input on my questions above about timing?

Another question I have now, I took the thermostat out to see if that was causing the overheat after the rebuild. It was because the tstat was in upside down. I ran the boat for a weekend with the tstat out and it stayed at the 1/4 mark on the temp gauge (which works).

Is this bad for the engine? The lake water was at 88?, and air temp was over 100?F. I'll put the tstat back in before running it again, but could I have caused any more problems?

I pointed another member to this thread for reference so I figured I should update it. At the end of last season I had the lower shift cable replaced, abd wjen we pulled the drive we found the bellows full of water and the gimble rusted solid. So a new gimble, drive shaft with u joints, and bellows went back in. Had the boat winerized and shrink wrapped after I pulled most of the interior for reapolsering. Cant wait for spring!

Thanks to all that helped me along the way!

Wish you luck for next season, had similar issues as you and a rotten transom, hopefully she will be in the water this year. At least you know now that your boat/engine is close to bullet proof you will be able to enjoy it!

Yep. My mechanic was amazed the gimbal didn't explode since it was totally rusted and locked up. The drive shaft was turning but the bearing wasn't, and I ran the snot out of it all summer pulling wakeboarders, lol. Also the prop wobbles since the hub is messed up, which apparently the PO knew about and ran it anyway...That would explain why I was only getting 40mph at 4800 rpm I suppose. I'm expecting a much better hole shot and more top end now that everything's fixed.
