There is a lot of things shot, the bellows, the ujoints, the PDS bearings in the flywheel cover, and the sealing washer and front seal of the drive.

The bellows is supposed to be dry, that is what keeps water and rust out of all the ujoints, and bearings.

ok that sounds bad...... the boat is inly in the water for weekend at a time the removed for the week.
I am a newbee at this and am still learning. Now the only broblem i had last year was loosing gerar oil.
so i guess until i get the bellows off i wont know how severe it is right?
i am hoping to get the boat in the water for friday lol

Don't get all excited about pulling the engine yet. Pull the upper gear box, then remove the first seal in the flywheel cover and see if the grease is milky. If it is, then you need to replace the bearing. But if the seal held and the yoke wasn't all rusty, it should be fine. But the ujoints and front seal in the drive are a different story. You know they have to be replaced. They were under water.

You don't know which parts you need to replace yet anyway. Clearly the upper gear box is in need of a reseal which, imo, is not a DIY job. You may want to start looking for a local marine mechanic familiar with the old VP outdrives. If you do not get it back together correctly, shimmed properly, etc, your outdrive will not last long.
