Why would you want a Merc anyway?? Go buy a Volvo. Otherwise, I agree, replace transom. Maybe with some creative carpentry you can cut out the center part of the transom and then install new wood, glass it in and then cut out the smaller hole.

When I replaced my transom, I cut out all the rotten wood and then joined the new wood to the existing solid wood. Worked out great and it was not that difficult. Maybe post a few pix so others can comment.

Good luck

Rob.

The reason for the Mer is I have 4 Kids and a wife and have to go with what I can afford LOL I got the hull and trailer for $200 no motor then I bought trashed hull a rebuilt 350 with only 8 hours on it and the out drive for $500 (good deal I thought but the block was cracked from not winterizing correctly) but still I fell the out drive was worth the 500 now for some pictures

Ok Got all the old Plywood out today Lots of chiseling and grinding lol I cut my stringers about a foot back and when I replace them I was going to replace with some Knee boards for extra support I'll probably cut it from a 1x12 are something of sort what type of plywood would you recommend for the transom will get some pictures as soon as the rain lets up

Also The transom will be built up I was planing on grinding the glass down from the inside about 6 inches around the hole then build it back up with matt and 6 inch reinforcement tape by going matt tape matt tape then once I have it built up I am going to beef the transom up with a couple of layers of matt and cloth

That sounds like Alot of Build-Up......
The Final Over all Thickness has to be 2" for the Mercruiser to Work......

The glass is 1/4 inch thick now so if I use (2) 3/4 inch plywood and that gives me a thickness of 1 and 3/4's so I still have a 1/4 inch to go the hole will be built up to level with the transom then I will add two Layers of matt across the whole lenth of the transom
