1975 25hp johnson starting problem

I am new to this site, but I have looked around on here and found a lot of helpful information, and the poeple are very Knowledgeable. So i have a few questions of my own. I was givien a 1975 25hp johnson model number 25r75b. I cant start the motor uless i have the choke on and i also hold the back butter fly valve on the carb open as well. When i do get it to start it will not run unless i hold that valve open. There is something or alot of things not right, and i dont know where to begin or how to go about starting. So if any of you have any sugesstions i would love to hear them. Thanks

i assume rope start. pump bulb on hose until hard, set throttle to start as far as it will turn, pull out choke. pull rope. also there has to be a water source to the water pump either muffs, barrel, lake, river. if the motor has sat for some time the carbs need to be cleaned, and the impeller replaced. here's some info: http://forums.iboats.com/showthread.php?t=158086

Thank you for the information. Any other suggestions if i have already taken the carb off and cleaned it and replaced the impeller and it still wont run? Thanks for that link it has alot of good information.
