1963 10 HP Sportwin

Ran my motor yesterday after changing impeller and putting oil in lower unit, It was nearly empty, After I ran it a ton of oil is coming out of a little weep hole under the cavitation plate , Im guessing the top seal is gone on the lower unit, Am i looking in the right direction?

Yes if you are sure that is gear oil not unburnt oil from the fuel. Other possibility is the O ring on the shift rod.

I'd have thought a leaking drive shaft seal would leak oil out round the "bypass cover " on the side of the gear case.

If the gear case was nearly empty then the oil is leaking somewhere but I'd expect there to have been a lot of water in there if its leaking that badly

There was some water in the gear case , I dont have ant history on this motor I bought it like this Ive gone through everything and its in pretty good shape now, This is the only issue left to deal with, Its definately gear oil leaking out . What about the O Ring on the shift rod , Can it be changed without taking apart the gear housing, changing the seal is not a problem just not sure about the shift rod.

Is it grey sludge? It sounds like unburnt oil/exhaust/water sludge. Only if it's black like the oil you put in is it leaking. It's normal for them to drain grey sludge. If it's a machined hole, it's a drain hole.

Drain fuel/oil is one thing. If you are sure it is gear oil, there is a leak, and wishful thinking won't fix it. It is obvious that it is leaking anyhow, or it wouldn't be full of water. It needs to come completely apart and resealed---all of the seals.

On a more serious note: There is a good chance that it suffers irrepairable damage from running with water/no oil in the lower unit. The pinion bearing in those 10hp motors hates that. And the bearing doesn't come out for replacement.

FWIW the parts diagram and parts list can be found HERE pp12 and 13 for the gearcase

Apologies for the link but not aware of similar info on the iBoats site.

Shows all the seals etc which may be the source of the leak but does not show any seals for the drain and level plugs :(

I bought a seal kit but the manual I have covers a wide variety of motors 1-40 Hp so it's not real clear how to change the shift bushing and seal , anything critical I need to look out for ? Been a mechanic all my life just not familiar with outboards I'm pretty sure I can handle,I thank everyone here on the forum for all the help and advice.

well, that's the part of the job I skipped because I figured it would better if I left it alone. But I hear F_R makes a tool that makes that part of the job easy.
