1961 Thompsam rebuild HELP!

Hi I recently purchased a 1961 thompsam with a 196? 40hp evinrude, and a tilt trailer for 150 bucks. The hull is mahogany and was glassed over by previous owner. The boat came with all hardware but I took everything off.
Problems.....
1.Transom rebuild. Not sure if I could (patch) whats there or chop off back of boat .
Pics show all the rot i dug out . Right though to the glass on the other side

2. small hole in rear lap above waterline on each side. Patchable?
3.The boat also has a twist in it which someone said maybe able to be straightened
4. Some ribs need replacing / sistering

I know the boats ruff, possibly even dead But Iam a strong believer in "don't destroy it, Restore it" Iam not in any rush so any help is appreciated.... either Thanks

That could be as early as a '59. That was one beautiful boat and still is! For $150.00, I see about + or - 1500 hours in it and that's if you know what you're doing, have the tools, time...and of course, money is no object. Apparently it has been sitting on bunks, so rollers would not have hooked the keel. Those old clinker built boats can harbor all sorts of rot. I'd say, if you're going to tackle a project like that, I'd take no shortcuts...none, replace everything that fell short of perfect and match the species. You have some steaming to do too. It's a shame someone let it sit with water in it like that. Just remember, that no one will ever appreciate (in $$$) your time, motivation and effort in the same manner that you would. So, if you tackle the job, do it for yourself and no one else, but it can be done. I'd find a nice 1959 Evinrude Lark and restore to suit. Then there is the trailer...You have my best.
