Need help identify part

First time posting but have been reading alot on my Alpha 1 Gen 2 sterndrive, 98+ version. I have gear oil leaking out the water intake and have decided to replace the carrier seal below the impeller. When I got the lower separated from the upper a piece of black rubber fell out. Pics attached. Is this supposed to be there and if so where. Any ideas where this came from? Maybe this is what caused the problem?

Another question, the guide tube for the water pick up is melted. I could use a heat gun to fix it but will likely buy a new one. This leads me to my next question. Should the pickup tube from the upper be glues in or anything? It just sits in there but comes out real easy. Thank you all for any help. And thanks to all the info provided on these sterndrives.

Looks like the remains of an exhaust shutter. Guessing you have an overhear problem.

No overheating problem at all. Everything was working fine until I decided to run it up after siting for awhile and noticed the gear oil coming out.

The history on the boat is I have owned it since day 1 in 2011. It got used a fair amount over the years up until these last few years when it sat in florida heat/storage for a few year until recently. Took it out to a lake a few times and this happened. But no, no overheating problems.

That is part of the exhaust shutter.
The shutter slowed the water exiting the drive and this is what caused the water tube to melt. Your lucky it didn't overheat

Ayuh,,,, Welcome aboard,....... You need a complete water pump kit, 'n a set of exhaust shutters,.....

Lack of water flowing to the exhaust burned the shutters and the raw water pump.

Check the other rubber bits in the exhaust system

Also check your manifolds and elbows, they get clogged up with rust and water flow becomes restricted and exhaust gas fries your drive.

Thank you everyone for all the info. Well I completed the water pump and oil seal carrier tonight but cannot but the lower and upper back together until I get the water pick up tube replaced.

Now to research the shutter replacement. Thanks again everyone.

Hello everyone. Well I got the drive resealed and the exhaust shutter removed and about to install the new one but the old one only had the metal bar left and I only found one side of the shutter in the drive. I used a flashlight and long tool to see if it was in the exhaust somewhere buy I cannot find the other half.

Any ideas where the other half would be or a way to confirm it isn't stuck anywhere in the exhaust? Thanks again everyone.

with the drive off, and the elbows off, look from both ends.
