My boat engine is mercruisier 2.5, year is1990. It hit the rock under the water. But it worked at that time. After one week, it stopped moving forward and reverse in the water after it running very fast in the water. So I think the gear in lower unit is broken. I also found there is not any pink water out of exhaust while doing winterization with witerization kit. Today I cheched lower unit , water pump is good. Is possible upper is also broken? A person is selling a whole outdrive with upper and lower, how can check it work or not? Thank you do much.

stop using the "winterization kits" that is a guaranteed busted block

on your 2.5, after you change oil and filters you must:
  • drain the block - plug is under manifold, just above oil pan rail (will only be water in there, no mater what you sucked up with the kit)
  • drain the manifold
  • drain the large hose

then if you want, pull the hoses at the thermostat housing and pour antifreeze in with a funnel

now on to your drive.

pull your drive. its part of annual maintenance anyway. inspect the bellows, gimble bearing, u-joints and alignment

then pull your drive apart. you most likely lost all your oil and have water in the lower gear case. if that is the case, then you need a new drive.
