Replacing the impeller for the first time on a alpha 1 gen 2 and from the videos i have been watching makes me question why the shaft looks different on mine. It seems i got this black stuff on it. Anybody know why?

Should i be looking at something else or is that just a sign that i needed to replace my impeller?

Looking in the upper housing i found this deformed plastic around the water tube, some of it broke in my hand

That's a guide tube. It is only to help align the copper water tube with the top of the water pump when the upper is lowered down onto the lower. If the boat got hot ever from lack of water, even for a little bit, that guide tube will melt. Also the water pocket in the upper, has four bolts in it and the copper tube sticks into it at the top, will melt. Check it carefully.

When i got the boat two years ago I did have to replace the thermostat as it wasn't fully opening. Probably that is why it melted the guide, wondering if that is why i got soot on the shaft
