Re: long shaft to short shaft
plmbr
Many will say you can't do it easily but I have done it before on low HP motors like your 25 hp. I dropped the lower unit and took out the 5 inche exstention. I then removed the aluminum exhaust tube and cut out 5 inches and had it re welded. For the water tube you would need to pull the power head but! I just cut my own inspection plate on the right side of the midsection I did this by first drill four holes in a 5 x 2.5 in retangle, then I cut the tube and removed 5 inches plus the lenght of the compression fitting. I reconnected it with a compression fitting. This will keep the custom bend in the water tube at the bottom. The shaft was harder to do but I have the machines to do it.You could bring it to a shop and they could do it. I cut out 4 1/2 inches out and machined the two pieces to fit inside each other. I had the weld at a speed shop for 10 bucks. Put it all together and it worked for me for 15 years. It still may be running today.
steve
