Johnson 25 hp long to short shaft conversion

I have a '77 Johnson 25 hp long shaft. It has the 5" extension. Has anybody out there done the conversion to a short shaft? What tricks do I need to know? Are there new parts needed or do I need to just remove extensions? Are used parts available? Would this conversion be cheaper than selling mine (at a loss) and buying a short shaft?
