Hauling the boat out for the winter I was on my way to the ramp and heard a thud and the engine died. Tried to get it started again and it wouldn’t turn over. Thought I may have hit something or picked up some line. I lifted the drive and nothing in the props. Tried again and got it running. Made it to the ramp and hauled it.
Got home and put it on the muffs. It started right up. Started to hear some knocking and determined it was from the drive. **** it off immediately. Drained the oil and it came out milky. Oh dear!
Pulled the screw to see if it was overflowing which it wasn’t but had a considerable amount of metal shavings on the screw but none in the oil pan when draining.
I already started looking for another drive for next season as I figured this one was done. But I decided to pull the drive off to check the bellows, gimbal bearing and alignment in the meantime. When pulling the drive off the joint and drive shaft stayed in the gimbal bearing and milky white sludge poured out of the bellows.
Oh dear again.
So I guess I’m looking at a new outdrive but I’m just curious what could have happened? For the drive yoke to come out of the drive am I correct in assuming that the screw holding the yoke in place came out or stripped off? The yoke seal is pretty torn up so I know where the milky oil came from. Any other theories as to what may have happened?
I’ll try adding some pictures. Thanks for any input. Always looking to learn (not necessarily the hard way).

Not a VP guy but don't think the yoke is heal in by a screw. Most are held in by a snap ring or nut and lock ring.

So far as what happened, the drive developed a leak and the water damaged the drive

The yoke thru the forward gear is retained by a hardened screw that is torqued and loctited in place.

Milky fluid indicates there is a preceding issue.

You have been pulling the drive ever 100 hours or yearly to inspect bellows, bearing and joints?

So the snap ring 10 holds that in place? Haven’t found that yet. Time to tear it open. 11 is the seal which you can see in the pics above are junk. Hoping I can maybe get a new seal and snap ring and hopefully the bearing and gears aren’t junk… highly unlikely I know.

Yearly. Bellows are good. Yoke seal is destroyed which I believe is where the leak is from… at least one leak.

It does look like they changed from a retaining bolt to a snap ring.

So the bearing is gone. Snap ring goes on the inside lip of the carrier housing and holds seals/bearings in place.
The yoke is indeed held into place with a washer and bolt which obviously sheared off.
Gears look good and from what I can tell the metal shavings are from the bearing.
Is it possible to rebuild just the yoke carrier housing components? I would assume I would need a bearing puller, but not sure about the gear in there… I am assuming and pretty sure it is pressed in there. Anyone done work on just the yoke housing and bearings/seals inside?
Trying to dodge a bullet here but any honest opinions would be appreciated.

You can probably save the rest of the drive, but you are going to have to do a complete teardown, inspection, and rebuild

If the gears are fine then the drive is rebuild able. But shavings have circulated throughout the outdrive and all bearings need to be inspected. Rebuilding is not an easy task. Special tools and following the Volvo Penta manual are required.
