DF140 possible blown head gasket. Corrosion issues.

2004 DF140 on 2002 19’ Larson in fresh water. Not sure about hours. This engine has been in the family since new but left my care for many years. It came back to me and I have spent the summer getting it running better. Found cleaning corrosion in the VST, cleaning the injectors, draining fuel tank and new spark plugs brought this engine back to life. It hasn’t run this strongly and at max RPM for several years.
One odd problem…. Terrible corrosion taking place all around the engine but below the water line is really bad. Zincs never changed. Holes completely through the outer wall of the gear case where water runs out like a sprinkler when engine is tilted up.
I have posted about that and got opinions about anodes, shore power leaks and more.
This all changed yesterday…. The engine began running terribly. Had to paddle in. Pulled the spark plugs and 3/4 had beaded-up water on them. Cranked the engine and LOTS of water shot out of at least 3 holes. Checked oil to find way overfilled and baby poop.
I’m a mechanic and inclined to investigate before abandoning this project. I have no $ in this except spark plugs and filters and may very likely get this boat for little to nothing if I want it. We like the boat!
I have searched here for a few hours and found one thing I need to ask about.
Can I check/replace the head gasket with the engine on the boat and without removing the power head from the lower unit?
If anyone can comment further about this bad corrosion problem and where else I might check for water entering the crankcase, I would appreciate it.

Agreed.-----Remove the cylinder head first.------Best to have boat out of the water.

I got an eye on the head to block area and it does appear to be, I’ll say “overlapped” or “keyed-in” rather than a head slapped on a block.

Do I have to remove the powerhead as a whole before I can split the head from the block? Thanks!!

Small follow-up… recap- the lower unit on this engine is experiencing severe corrosion in a freshwater lake. I pulled some of the anodes today and while the transom bracket one and the lower unit one are pretty bad, the three I pulled from the engine are not so bad. Based on the condition of the internal ones (see pics), do you think I have a chance here? I’ve been in a state of mourning since the blown head gasket. Thinking I may have a scrap engine here.
Can someone answer my question from above… Do you have to remove the whole powerhead to remove cylinder head?
