Can't shift after installing lower unit

I replaced the raw water pump on my 85 Merc Alpha 1 (gen 1). After putting the lower unit back, I had trouble with shifing. First time, it wouldn't shift into reverse at the control box, like something is stuck. So I dropped the lower unit and tried again; this time, it would shift smoothly from forward to neutral to reverse at the control box, but the prop stays in forward (prop rotates freely clockwise, locks counter-clockwise) no matter where the control box is, F N or R. I tried gearbox install procedure a few more times and would end up in one of these two situations.<br /><br />I have the manual, and I've been reading all the threads about installing the gearbox, I was careful to follow the instructions; and I'm not sure what i did wrong. While the lower unit is off, I checked the shifting by rotating the shift shaft and the prop locks properly. <br /><br />Any advice would be greatly appreciated as I already struggled with this thing for two days now. Hello, Did you have the shifter in full forward gear when you dropped the lower unit and reinstalled it?

Try looking under the hull at the front of the leg, where the upper and lower connect. You will see where the shift "shoe" couples. If they aren't making a good fit that may be your problem. Sometimes a stainless washer falls of the lower shift shaft and can cause this kind of problem.<br /><br />DougV>

Drop the lower again. Make sure the shifter is in foward. Turn shift shaft CCW and re-install lower unit. Make sure Items 21 and 22 mate up together when installing the lower unit.<br /> web page

Thanks for all the replies. As djvan called it, the foot and shoe weren't coupled. Works like a charm after I have these lined up. Wasted hours just 'cause I didn't have this bit of info. Wish I'd asked earlier. Thanks again.<br /><br />tuan
