The question is where did it come from? Pull the cylinder head and inspect the head and the piston. It came from somewhere. If it was the head, you could get lucky and only have that. However, you MUST find the cause of the transfer. If the material is from the top land of the piston, you've bought yourself an overhaul/replacement.
I've put two outboards back on the water with head material tranfered to a plug. One was overheated only briefly and I don't know what caused the other one. Both engines have ran afterwards and continued to run for years after that. 9 years to be exact before the 1st one died of a failed water impellor and overheated BIG time. The other is still ticking in Canada.
I've also seen some that couldn't be saved. Either way, it's an ugly sight.
