Alpha 1 gen one shifted on land but not in the water

So please excuse my ignorance as I’m 100% new to boating. I have a 25’ Bayliner Ciera 2550 which was going to stay in the water year round. I recently had it pulled out to replace a cooked impeller and it was cooked. All went well and got it all back together. Tested the shifting on shore. No problems. Put it I. The water and went to shift it and it didn’t feel right. Called my mechanic friend. And he had me check the prop rotation in the water. I’m neatrual it was still locked in forward. After moving the shifter a couple
Of times it now spins both ways but when spinning clockwise there is a little ractheting feel but counter clockwise it spins freely. Kind of like a halfway between forward and neutral. It doesn’t change in reverse. Wtf happened?

Ayuh,..... Welcome Aboard,.... My guess is, the drive or the controller wasn't in Forward when the drive was assembled,....

Everything has to be held in Forward gear, when workin' on Alpha drives,....

I`m with Bondo, forced assembly, forced shifting aligned it. Remove it , inspect it for bending damage, reassemble correctly

Sonit wouldn?t be out of the realm of possibilities for everything to work smoothly on shore but be all messed up once it went back in the water?

That sounds to me more like maybe the stainless washer got left off the top of the lower shift shaft when the upper half was mated. No matter what, from your description, the drive needs be pulled and the halves split apart.
