Alpha 1 Gen 1 Impeller Replacement

Good evening all. So I am not a v-blogger or anything close to it, but I do wish I had recorded myself rebuilding this 1989 and 16 ft thundercraft ski boat with a 2.5 l m mercruiser and alpha 1 Gen 1 Stern drive. It has been quite the adventure since February.
But I have it all back together, and my last test was by far and away the best one. Everything seemed to work great... Except one thing.
The last thing I did was change the impeller because my engine was overheating, when I put it all back together it goes into forward gear very easily and the prop spins very quickly, maybe more quickly than it should, and then when I put it in reverse, it takes a long time for the prop to engage. I had to sort of move the propeller back and forth to get the splines to line up when I change the impeller, could I have moved the prop too far so that it is more in forward gear than reverse gear? If that makes sense?

This is a test on the trailer? No load?

Alpha shift cable final adjustment is performed on the water.

Yes, this was on the trailer. I've had it on the water, but it was overheating, that's why I changed the impeller. So I have not had it on the water since changing the impeller. It seems like forward gear is wound too tight, and reverse is too loose.
