1986 volvo 270 Won't draw water from the lake

I recently replaced the impeller after hitting a sand bar and sucking up a bunch of junk. The old impeller was distroyed. I found some of the pieces and made sure water flows through the system.
I can put the muffs on and get it to pump but not from a large container (bucket) or the lake. I know there is am air leak somewhere. I have check all the conections back to the point where it gose into the out drive ( S Hose). Could someone give me a hint?
Also...I clamped in a garden hose to the inlet side of the pump and water will go through the system without the motor running. Is that normal?

Did you have the water level completely over all the pickup holes? If the top one is open you won't get water.

Might check the water hose connection on the drives as well. They tend to corrode away under the hose so you can't see it's bad.
