1977 140 hp rude overheating but still pushing water out of holes

My 140 hp rude runs great in a drum but when it sits idlin for a while the alarm goes off and the heads are hot can anyone help me?

Probably needs a water pump, but
running a motor too long in a drum will overheat it no matter how good the waterpump is. The water heats up and then can't absorb as much heat from the motor. Hence the motor gets hot.

Thanks, i just went out and ran it again, never got hot I could hold my hand on the port head for 8 seconds and the starbord for about 6 seconds, you reckon my impeller is just tryin to give it up? my dad told me to keep water running in the drum so there would be at least some cold water in the drum. do they make some sort of kit to put a tattle tale on the lower cowling?
