1974 merc 650 blown and looking for direction

Hey guys I recently acquired this boat from my grandfather, it had been sitting for 5 years in his garage in great condition…or so i thought. motor is a 1974 merc 650, it started up fine, revved up fine and we went out on the water and within a few minutes lost power at WOT. So i thought it was a carb issue and have no time to do work myself so i took it to a shop and had them do a once-over. they pulled #3 spark plug and found filings attached to the plug, and the bore was bone dry while the other bores were oily and dark looking. sadly its all my fault. I have not done a compression test or ran a borescope down the plug hole but I'm thinking the motor is shot. are there still parts available for this stuff online? i have a repair manual already and am mechanically inclined.

my problem really is that i have a short (15") transom and am limited to motor replacement. i was really hoping to go with a honda 50 4stroke with a 20" shaft and adding a jack plate to my transom. my main purpose is for cruising and waterskiing. the boat is a 1962 Vanguard 14' (i think its 14' anyways), i have some pretty fond memories on it as a kid so selling it is my last option, plus it looks pretty cool. will the honda 50 be a comparable match to the old 1974 650? and will a jack plate be OK for my setup regardless of brand? id really like to explore some options.

So i did some more work to figure out how bad the motor really is. the compression is 140psi in #1 and 2 cylinders and 125psi in #3. does this mean that i don't have a blown piston? nothing looks broken from the hole at the spark plug. from reading other posts i see this is a common problem for these mercs with respect to the fuel starvation issue at WOT, how do i go about properly cleaning the carbs? can i do it just by spraying some cleaner on the carb assembly or do i have to actually remove the carb and strip it down?

to clean it properly , it needs to be taken off and stripped down. take pictures if you need to, so you can put it back together right.
