15ft Lowe Jon Boat Transom Repair

I have a Lowe Jon Boat with a deteriorating transom and need help deciding the best approach to fix it. The wooden board is crumbling and definitely needs replacing, but the aluminum outer skin has also been pitted and corroded by salt and has several large holes.
Do you think the outer skin is salvageable? I'd prefer to avoid cutting it out completely as that would likely cost more than the hulk is worth.

Also any tips on how to access the board would be appreciated. It's locked in by the corner caps and the side benches so I'm not sure how to replace it.

What do you all think?

first, unbolt the motor
second, cut the welds off the corner moldings
third, cut the rivets
remove the wood
cut all the rivets on the transom skin
remove the transom skin and use to make a new skin from a sheet of 11 gauge 5052 aluminum
rivet in new transom skin
install new wood
install new rivets
weld in corner moldings
install motor
