Alpha 1 Outdrive install. Keep damaging o-ring

1989 Alpha 1. I just finished installing new bellows. They looked good, but i put them on anyways being i had to order them.

Every time i remove the outdrive, the large O-ring between the outdrive and the inner housing is bad. Whats the correct way to install this large O-ring? The last one i removed, the bottom of the o-ring was crushed. Prior to that one, i installed the o-ring in the housing first. The last one i put the o-ring on the end of the outdrive then installed the outdrive. Can anyone relate to this problem and tell me what i'm doing wrong?

Ayuh,... Most guys glue that oring inplace with bellows cement,...
I slather the Grease to it to hold it in it's pocket in the housing...
