The speedos pitot tube is probably full of junk from the bottom. You gotta find it and clean it out. Sometimes it won't clear easily and you'll have to blow it out with compressed air from the speedometer end.

The speedo pickup is a small hole at the front of the drive, just above the torpedo. You'll need to tilt the leg up, disconnect the small rubber hose at the front of the drive, inside the bottom of the gimbal ring, and blow some compressed air down. DON'T blow up the hole. You'll just force the crap that's in there further up. Compressed air means from a compressor, not one of those farts in a tin you can buy from the electronics shops.
