I've got a shot piston and rings. A friend has told me I should do all three sets of rings while I've got the engine apart but the boat dealer said just do the piston I've taken out.

Should I do one cylinder or all three?

Just the bad one, check clearances on the others and hone/re-ring them while you'er in there. Replacement pistons weigh the same as stock ones but check on a accurate scale to be sure(triplebeam).

I don't take any thing apart that far without rebuilding it. All the hard stuff is done (pulling the motor, taking it apart). Do all of them and maybe change your oil pump and put some new bearings in it.
