lower unit problem 40 hp 2000

When spinning prop by hand it grinds in neutral.When you try and set the little shifter deal on front of lower unit to fnr.Prop free spins in all and will not lock in f or r.Think gears are gone on lower unit.Just changed impeller.Did whack a stump pretty good.Also aftet putting lower unit on and checking,boat started in neutral on shifter but was running in forward.

they are spring loaded to be in forward gear.
shifter has to force it into neutral and rev.
sounds like you let the lower unit shift rod move out of where it should be while controller was still in neutral.
drop lower again and set both to neutral and stab it back on
