transom zodiac replacment - plastic pins fastening transom

Hi all

I am replacing the transom on my zodiac, upon removal of the old transom i have found that internal plastic pins appear to be holding the transom in the sleve (in addition with glue) -

The pins appear to secure the transom to the rubber sleave..

I am planing on cutting the pins to allow me to slide the new transom in and then fastening the new transom with bolts from the outside as can be seen in the pic. the green circles indicate bolts and pink washers (may use a rubber plate instead) ..

Does anyone have any other ideas ?
or
suggest any refining of my idea

I have a CFR285 that the transom needs replacing. I also found the "pins" in the sleeve. I was wondering if the sleeves come out and are attached to the transon before installation. Also I need a pattern or template for the transom so I can make a new one. Any ideas on that ?
