88' bumble bee v178 transom

I have been lurking for years and always seem to find what I need without subscribing. I need help with this one as I can't find exactly what I need. I am replacing my transom due to splashwell drain rot and planning to go at it from the inside. The questions I have are where to cut everything out to make this as painless as possible. Should I start hacking away and cut out all of the foam and go from there? Another thing I haven't seen before is the horizontal board laying horizontal under the splashwell that goes full width. The last thing I noticed when digging out the transom from the top is it is doubled up ply til about 8 inches down and a single ply glassed in from there to the bottom. Thanks in advance to all.

Without pics we can't tell where you might be able to cut it.

​The transom can be done in many ways, it didn't fail in almost 30 years, so they got it right.

No Title

I think I cut either red or blue line to outer transom skin? Cut out the foam on either side and glass foam back in?
