Last weekend I hit a submerged log or stump and damaged the lower unit (casing OK) on my 1986 Johnson 50 hp VRO engine. Repair shop estimates $1200 to fix. Rebuilt units around $700.00. How difficult of job is it to replace gears, shafts, seals, etc.? And how much would I save by doing it myself? I have a Seloc repair manual on order.Thanks.

The amount saved is the shop's labor estimate, less the cost of any special tools and gauges.

This is DIY if you have at least one good repair manual and some patience. Maybe a second manual to check against or find other pictures in.

I'd get a used gearbox from eBay - should run around $150. Swapping the gearbox isn't too bad. Setting up the gearcase yourself is a couple levels more difficult, & you need a few special tools.

I'd put a new water pump impeller in while I was in there.

If you're not used to eBay, maybe talk with someone with some experience. My experience has been that nearly everyone on eBay has been trustworthy (an interesting positive comment on human nature), but tend to exaggerate the positive qualites of what they're selling a bit.
So, only buy a lower unit that the seller describes as shifting well and water-tight.
