Replacing shift rod "O" ring

I have a 84 Johnson 25 HP and water is getting in the lower unit after I replaced impellar. I will replace drive shaft seals and thought while tore down may as well replace shift rod "O" ring. I have OMC manual for motor but not very clear. Do I have to disassemble the lower unit to replace this or can I do it with lower unit removed as in replacing impellar?<br />Any info is greatly appreciated.

The driveshaft, shift shaft, and propshaft seals, along with the gasket/o-rings on the fill and vent screws could be leaking. Best to pressure test to determine, or just replace them all at once.

Yes you will have to open up the lower unit to change that O-ring. It is assembled from the inside with a bushing that holds it in place.
