25 HP Mercury XD Wont Idle

I'm a complete newb, first boat. 1986 25 HP XD mercury 2 stroke outboard. It will start and Idle but when I have the water running to it through the "ears" it dies. Whats going on?

Do I need to add more info, I think the head gasket or the block is cracked
